Ulm, October 1805
General Mack stands on the walls of Ulm and looks west, toward the Black Forest, where the French are supposed to be coming from. They are not there. He looks again. The roads are empty. What Mack does not yet understand is that the enemy he is watching for has already passed him. For three weeks a French army of two hundred thousand men has been marching, hard, on roads Mack never thought to guard, swinging in a great arc around his flank and closing on the country behind him. By the time he grasps that the French are not in front of him but all the way around him, sitting astride the only road home, it is finished. On October 20, 1805, Mack marches an entire army out of Ulm and lays down its arms. Barely a shot has been fired. Napoleon did not beat him in a battle. Napoleon beat him with his feet.
The Manifesto for this series said the contractor who knows his ground wins before the work starts. The Tempo domain has said something sharper twice already. In the late summer of 1805 the Grande Armee was camped on the coast of France, near Boulogne, drilled to a razor’s edge for an invasion of England that would never happen. What followed is, in the judgment of David Chandler in his definitive study “The Campaigns of Napoleon” (Macmillan, 1966), one of the finest examples of maneuver in the history of war. Chandler’s central argument about Napoleon is worth sitting with. Napoleon was not, he says, mainly a tactical genius on the battlefield. His real genius was operational. He won by how he moved to the fight, not by how he stood in it.
The Austrian general Karl Mack had pushed a large army into Bavaria and dug in around the city of Ulm on the Danube. He expected the French to come at him head on through the Black Forest, and he expected a Russian army to reach him before any real fighting started. Both assumptions were about to be made worthless, not by a clever battle plan, but by sheer speed. Napoleon did not march at Mack. He marched around him. Roughly two hundred thousand men crossed western Europe from the Rhine to the Danube in a matter of weeks, moving on many roads at once, screened by Murat’s cavalry so Mack could not see the shape of what was happening. The army swung in a vast arc and came down not in front of the Austrians but behind them, square across their line of communication, the road back to Vienna and the road toward the oncoming Russians.

That was not modesty and it was not luck. It was the whole point. Chandler calls the Grande Armee of this period the most highly developed war machine of its era, and the thing that made it a machine was that it could move. It could march on separate roads, each corps a small self-contained army able to fight on its own until the others arrived, and then it could concentrate all of that mass at one place faster than any enemy could counter. Napoleon is remembered for the maxim that the strength of an army is its mass multiplied by its velocity. Ulm is that maxim made real. The whole campaign, from the Rhine to the surrender, took less than a month. Six weeks after that the same army finished Austria and Russia together at Austerlitz. But Austerlitz was a battle. Ulm was something rarer and, for our purposes, more instructive. It was a victory so complete and so fast that the fight was decided before it could begin. The enemy never got to swing. She does not wait for the first shop’s quote. The job is gone before the slow shop ever put a number on paper. That is Ulm, run in a driveway. The second shop won by marching. The first shop is still looking west toward the Black Forest.
Now run the math across a year, because this is where speed stops being a nicety and becomes the difference between the two businesses. The slow shop’s cycle, from first call to finished and paid, runs long. Jobs sit waiting for a quote, then waiting for a start date, then waiting for an invoice to go out at the end of the month. Every job ties up a crew and a slot for longer than it should. The fast shop compresses all of it. Same day quote, start within the week, clean finish, invoice the day the work is done. Because each job clears faster, the same trucks and the same crews turn over more work in the same year. A shop that moves at that speed can push twenty or thirty percent more revenue through the exact same trucks, or it can win the job at a fuller price because it can start Monday when the competitor is three weeks out.
